You have the three core documents. You understand the regulatory landscape. You know what questions to answer. Now you need a process—something lightweight, repeatable, and capable of scaling as you grow from 10 people to 50 to 100+.
The goal isn’t to become a compliance-first company. It’s to build a posture that’s defensible, efficient, and doesn’t create bottlenecks in product development or sales.
Here’s how to operationalize AI compliance without slowing down.
The 6-Step Implementation Playbook
Early-stage teams move fastest when they turn compliance into one owner, one document, and one recurring check-in. Here’s the playbook:
Step 1: Assign an Owner (and a Backup)
Pick the function that will own AI compliance day-to-day. Depending on your team structure, this might be:
- Legal (if you have in-house counsel)
- Security (if AI risk overlaps heavily with infosec and data governance)
- Product (if compliance is tightly coupled to feature development)
- Operations (if you’re pre-PMF and this is part of broader operational readiness)
Name a backup so the process doesn’t collapse when someone’s on vacation, out sick, or leaves the company.
Responsibility matrix example:
- Owner: Head of Product
- Backup: VP Engineering
- Escalation: CEO + General Counsel (for high-risk or novel issues)
Step 2: Create One Document That Reduces Repeat Work
Build a template, checklist, or decision tree that makes it easier to do the right thing the next time. Examples:
- New AI feature checklist: Does this use personal data? Is it customer-facing? Does it influence decisions? What’s the risk classification?
- Vendor risk assessment template: What data flows to this vendor? What’s their retention policy? Do they provide compliance documentation?
- Decision tree for high-risk classification: Is this employment-related? Credit-related? Does it use biometrics? → If yes, flag for legal review
The document should be one page and take less than 10 minutes to complete. If it’s longer or more complex, no one will use it.
Step 3: Define a Lightweight Intake Path
Decide how AI-related questions, new use cases, or vendor decisions flow to the owner. Examples:
- Slack channel:

Not everything needs executive attention. Use a simple rubric to decide what escalates:
Green (Low Risk):
- Internal tools (not customer-facing)
- No personal data processed
- No automated decision-making
- Action: Owner reviews and approves, logs decision in spreadsheet
Yellow (Medium Risk):
- Customer-facing
- Processes personal data
- Automated decision-making with human oversight
- Action: Owner + Product review, document rationale, update document
Red (High Risk):
- High-risk EU AI Act category (hiring, credit, biometrics, etc.)
- California ADMT applies
- New jurisdiction or regulated industry
- Material vendor change (switching foundation models)
- Action: Escalate to leadership + counsel, formal risk assessment, legal review before launch
This keeps the workflow light and prevents bottlenecks. Most decisions are green. Only the handful of red items need senior attention.
Step 5: Document Decisions and Rationale
This is the most underrated step. When you make a decision—”We’re classifying this as low-risk,” “We’re not launching in the EU yet,” “We’re switching from GPT to Claude”—write it down.

Why this matters:
In future diligence—investor, customer, M&A—the existence of a decision log is often as important as the substance. It proves you were thoughtful, not reactive. It shows you didn’t just “wing it.”
Step 6: Schedule a Recurring Cadence
Quarterly is the default for most early-stage companies. If you’re selling into enterprises or heavily regulated industries, monthly may be more realistic.
Agenda for a quarterly AI compliance review (30–60 minutes):
- Review the use case inventory: Anything new or changed?
- Review the vendor dossier: New vendors? Updated terms? Security incidents?
- Review evaluation metrics: Any accuracy drops, drift, or escalations?
- Update the compliance map: New jurisdictions? New data types? Regulatory changes?
- Revisit red/yellow decisions from last quarter: Still the right call? Anything to escalate?
- Flag upcoming launches or changes: What’s coming in the next quarter that needs review?
This keeps you proactive instead of reactive. You catch issues before they become fires.
What “Minimum Viable” Looks Like
If you implement the playbook above, you should end up with four deliverables:
- One-page overview: Who owns AI compliance, what the process is, how to request a review
- Standard checklist or template: Use this every time you launch a new AI feature or onboard a new vendor
- Decision log: Spreadsheet tracking what was reviewed, decided, and why
- Short FAQ: For Sales, People Ops, and Engineering so they stop improvising answers
